Course overview

Project teams are assembled, not grown. People are pulled from different functions, often part-time, frequently for the first time working together, and asked to deliver something none of them owns alone, on a deadline, before any trust exists. Then the project ends and the team dissolves. Everything that makes a permanent team work, shared history, established norms, a single manager, has to be built fast or done without, and most project teams try to do without and pay for it.

This course is about building a project team that performs before the project is over. It covers the foundations of effective project teams, building trust and collaboration quickly, communication and team dynamics, conflict management, motivation and engagement, leading diverse and cross-functional teams, and sustaining performance to the end. It is practical and aimed at the person responsible for the team, whether or not they formally manage its members.

Why project teams start at a disadvantage

A functional team has time on its side. Norms form, roles settle, and trust accumulates over months. A project team has none of that runway. It has to reach useful performance in the time a permanent team spends still getting acquainted, while its members answer to other managers, carry other priorities, and may privately doubt the project will succeed.

The leader who waits for the team to gel the way a permanent team does will run out of project first. What works is deliberate acceleration: making roles and goals explicit on day one, building trust through early shared work rather than waiting for it, and surfacing the conflicts that a temporary team would otherwise bury until they detonate near a deadline.

Course objectives

By the end of the course, participants will be able to:

  • Accelerate a new team to useful performance.
  • Build trust deliberately instead of waiting for it to form.
  • Structure roles and norms for cross-functional collaboration.
  • Diagnose conflict early and resolve it before it escalates.
  • Hold commitment and motivation on a borrowed team.
  • Convert the friction in a diverse team into better decisions.
  • Handle cultural and fairness differences across the team.
  • Protect team performance through a project's final phase.

Course outline

Unit 1: Foundations of effective project teams

  • Temporary cross-functional teams versus permanent ones.
  • The stages a team moves through, and accelerating them.
  • Clarifying purpose, goals and success criteria at the start.
  • Documented cases where a capable group never became a team.

Unit 2: Building trust and collaboration

  • Trust built from competence, reliability and honesty.
  • Building trust through early shared work, not waiting.
  • Measured effects of psychological safety on raising problems.
  • Repairing trust after an early misstep.

Unit 3: Communication and team dynamics

  • Establishing shared language across functions.
  • Formal and informal roles that emerge, made explicit.
  • Meeting and decision norms for part-time members.
  • Reading team dynamics and intervening before they harden.

Unit 4: Conflict management in teams

  • Productive task conflict versus relationship conflict.
  • Surfacing disagreement early, before it festers.
  • Mediating inside the team and outward to stakeholders.
  • Turning resolved conflict into a stronger relationship.

Unit 5: Motivation and engagement

  • Motivation for people with no formal reporting line.
  • Connecting individual work to a shared purpose.
  • Recognition on a temporary team, and doing it fairly.
  • Sustaining commitment as home functions pull members away.

Unit 6: Leading diverse and cross-functional teams

  • The evidence on diverse teams: higher potential and friction.
  • Integrating specialist perspectives into team decisions.
  • Cultural and functional differences in communication.
  • Fairness across a team with different working styles.

Unit 7: Sustaining high performance

  • Maintaining energy and focus through the final phase.
  • Managing fatigue and preventing burnout near deadlines.
  • Handling changes to team membership without losing momentum.
  • Closing the project well and carrying lessons forward.

How the course is delivered

The course runs as facilitated discussion and case work built around documented project teams, including ones that failed to form. Participants work through team-building and conflict situations on real cases and their own experience. Techniques are demonstrated and discussed; there is no acted role-play and no software environment. The most useful sessions usually come from unpicking a real team that struggled and finding where it went wrong.

The emotional dimension of leading these teams is developed in Emotional Intelligence in Project Leadership.

Who should attend

  • Project and team leaders responsible for assembled, cross-functional teams.
  • Project managers who want the team side to match their technical delivery.
  • Team leads and coordinators building collaboration across functions.
  • Technical specialists moving into roles that require leading a team.

Frequently asked questions

Do the team members need to report to me for this to work?

No. The course assumes the common project reality of borrowed, part-time members who report elsewhere, and builds the influence and trust tools that work in that situation.

Does the course include a live lab?

No. There is no software environment and no acted role-play. Participants work from documented cases and their own experience, analyzed in the room.

Is this only for project managers?

No. Anyone responsible for a cross-functional or temporary team, whatever their title, will find it applies. The examples are drawn from project settings but the principles are general.
