Course overview

Engineers are usually promoted into leadership for being excellent engineers, and the two skills have almost nothing in common. The work that earned the promotion, solving hard technical problems alone or in a small expert group, is precisely the work a leader has to stop doing in order to lead. The new engineering manager who keeps solving the problems themselves starves the team of the chance to grow and becomes the bottleneck they were promoted to remove. It is one of the most common and least discussed transitions in technical organizations.

This course supports that transition and the ongoing work of leading engineering teams. It covers the foundations of engineering leadership, building high-performing teams, communication and collaboration, conflict and problem-solving, motivation and engagement, strategic leadership in engineering projects, and continuous development. It respects the technical context these leaders operate in while building the people and leadership capability that context tends to neglect.

Why the best engineer is not automatically a leader

Technical excellence rewards depth, precision and individual mastery. Leadership rewards developing others, communicating across boundaries, and getting results through people whose work you increasingly do not do yourself. The engineer who becomes a manager and holds onto the technical work, because it is where they are confident and comfortable, ends up doing two jobs badly: crowding out their team's growth while neglecting the leadership nobody else can provide.

The harder shift is one of identity. An engineer's sense of worth is often tied to being the person with the answer. A leader's contribution is measured by the team's output and development, which means letting others find answers that are slower or different from your own. That is uncomfortable for exactly the people who were best at the technical work, and it is the core of what this course addresses.

What you will be able to do afterwards

By the end of the course, participants will be able to:

  • Make the shift from technical work to leading people.
  • Build and develop a high-performing engineering team.
  • Communicate across the boundary between engineering and the business.
  • Handle technical disagreement and team conflict constructively.
  • Motivate and retain engineers based on their unique drivers.
  • Lead engineering work strategically, connecting it to the business.

Course outline

Unit 1: Foundations of engineering leadership

  • Individual contributor to leader shift as identity change.
  • Bottleneck trap: managers doing technical work.
  • Engineering leader accountability beyond technical output.
  • Case studies of engineers struggling as new leaders.

Unit 2: Building high-performing teams

  • Team performance research and effective teams.
  • Psychological safety, issue raising and error admission.
  • Roles, ownership and balance between autonomy and alignment.
  • Engineer development toward greater scope and leadership.

Unit 3: Communication and collaboration

  • Technical detail translation for business audiences.
  • Technical risk, trade-offs for non-technical stakeholders.
  • Collaboration across engineering and other functions.
  • Feedback and listening within technical teams.

Unit 4: Conflict management and problem-solving

  • Treating technical disagreement as productive, not personal.
  • Facilitating decisions among engineers with opposing views.
  • Problem-solving for team and organizational issues.
  • Mediating conflict within and between teams.

Unit 5: Motivation and team engagement

  • Motivators: mastery, autonomy and interesting problems.
  • Recognition and growth beyond management path.
  • Technical talent retention in competitive market.
  • Early disengagement signals before departure.

Unit 6: Strategic leadership in engineering projects

  • Connecting engineering work to business strategy and value.
  • Balancing technical excellence, delivery, cost and time.
  • Technical debt, long-term health vs short-term pressure.
  • Influencing technical direction across the organization.

Unit 7: Continuous development and future trends

  • Developing your leadership as your scope grows.
  • Building next layer of engineering leaders.
  • Keeping technically credible without doing technical work.
  • Adapting to changes in technology and work practices.

How the course is delivered

The course runs as facilitated discussion and case analysis, pitched for a technical audience. Participants work through documented engineering-leadership situations and their own, with a strong focus on the individual-contributor-to-leader transition. Leadership techniques are examined through cases and worked examples; there is no software environment and no acted role-play. Experienced facilitators who have made this transition themselves push participants on the identity shift it requires.

The broader team-building material is developed in Building Effective Project Teams.

Who should attend

  • Engineers moving into or newly in leadership and management roles.
  • Engineering managers and team leads developing their people skills.
  • Technical leads who influence and coordinate without formal authority.
  • Senior engineering leaders building the next layer of leadership.

Frequently asked questions

Is this a technical course?

No. It is a leadership course for people who work in a technical context. It respects that context but builds the people and leadership skills, not the engineering.

Does the course include a live lab?

No. There is no software or build environment and no acted role-play. Participants work from documented cases and their own situations, discussed in the room.

I still do a lot of technical work. Is that a problem?

It is exactly what the course addresses. The transition from doing the work to leading the people who do it is the central theme, and staying technically credible without becoming the bottleneck is treated directly.
